The Work Design Blueprint™ is our method for sorting out how an HR function works. It covers five things: the work itself, who does what, how it flows, what people keep versus what the system takes on, and how you will know it worked. For CHROs, Chief People Officers, HR Directors and Heads of People in companies of roughly 100 to 1,000 people.
HR teams are spending real money on AI and new systems, then wondering why nothing feels faster. The gap is rarely the tool. It is the work around it.
When a new tool sits on top of roles and steps built for a smaller company, the saving has nowhere to land and the friction just gets faster. Sort the work out before you build technology on top of it. Everything else follows from that.
A new tool goes in and the work stays the same.
Nobody is sure who decides what, or which number is right.
Small teams spend their week on work that should not exist.
The Philosophy
Sort the work out first. Then decide what people, AI and the system should each take on.
Most change programmes start with a tool and work backwards. We start with the work: what it is for, what it depends on, and what it should be worth. Only then do we decide what people keep, what AI helps with, and what the system carries. That is what keeps time, cost and experience moving in the same direction.
The Framework
The five parts of the Work Design Blueprint™
01Work
What your team actually spends its time on, and what that work is meant to produce.
02Roles
Who does what, who decides what, and where the two overlap or fall through.
03Processes
How work moves through the team, where it waits, and how often it changes hands.
04Human + AI
What stays with people, what the system carries, and what AI helps with.
05Performance
What each change is expected to shift for the business, and how you will see it.
The Principles
Four things we hold to on every job
01
The work comes first
We start with the work, not the tool. Get that right and everything else has something to stand on.
02
AI where it earns its place
We use AI where it saves real time, not where it makes a slide look modern.
03
Technology that helps your team
Systems set up to make the day simpler, not to add another place to update. No platform pays us to say otherwise.
04
Something you can point to
Every change ties back to hours saved, cost, or how the work feels for your people.
How It Works
How a piece of work runs
1
Diagnose
We look at how the work is done today and where the time goes.
2
Design
We rebuild the work around what people, AI and the system should each carry.
3
Enable
We set the systems up to support the new way of working.
4
Measure
We track what changed and leave your team able to keep going without us.
Case Examples
What it looks like in practice
Professional Services
Rebuilding a manual reporting function
Problem
Analysts spent most of their week assembling reports by hand.
Approach
Redesigned how reporting was done, then let automation and AI handle the repeat steps.
Outcome
Analysts moved from building reports to advising on them, and the numbers finally agreed.
Technology
Turning AI pilots into adoption
Problem
Promising AI pilots stalled because the surrounding work never changed.
Approach
Agreed what AI would take on, then rebuilt the jobs around it.
Outcome
AI became part of the normal week, with a named owner and hours you could count.
Financial Services
Untangling a function that had grown too complicated
Problem
Growth had added layers of process and duplicated decisions.
Approach
Reset how the work was set up and made clear who decides what.
Outcome
Lower running costs and decisions made faster, by the right people.

FAQ
Frequently asked questions
What is HR work design?
It is the practice of setting up roles, steps and decisions so your team produces what the business actually needs. It also settles what people keep, what the system carries, and where AI genuinely helps.
What is the Work Design Blueprint™?
It is our method for sorting out how an HR function works. It covers five parts: the work itself, who does what, how it flows, what people keep versus what the system takes on, and how you will know it worked.
Is this an AI project or a people project?
Neither on its own. We treat AI as a question about how the work is set up. We sort the work out first, then decide what people, AI and the system each carry.
How is this different from a reorganisation?
A reorg changes reporting lines. This changes the work itself: the steps, the ownership and who decides what. That is what actually gives your team time back.
What size of company is this for?
Companies of roughly 100 to 1,000 people, usually in technology, professional services, financial services and business services, with small HR teams and pressure to show what the technology has bought them.
Are you tied to any HR software vendors?
No. We give independent advice and are not paid by any platform to recommend it. We do hold partnerships with people system providers, including HiBob, but the recommendation always follows what you need.
